Sooner or later every business that moves earth, builds landscapes or manages sites has the same argument in the office. Do we buy the machine, or do we keep hiring it? Ownership feels like the grown-up answer. On paper you stop paying rates and you have an asset on the balance sheet. In practice, the machine you own only pays for itself if it is working, and most machines spend far more of the year parked than their owners expected when they signed the finance.
Kosta & Sons runs a hire fleet out of Tullamarine alongside our own excavation work, so we see both sides of this decision constantly. Here is how the numbers and the day-to-day reality actually stack up.
Start with utilisation, not the purchase price
The only number that settles the argument is how many days a year you will genuinely have that machine working. Not how many days you could imagine using it, but how many days it is booked, on a job, earning. Go back through last year's jobs and count them honestly.
If a machine is working most weeks of the year, ownership starts to make sense. If it is coming out for a fortnight here and a few days there, every idle day is carrying finance, insurance, registration and depreciation with no revenue against it. That is the situation most small and mid-sized operators are actually in, and it is why hiring keeps winning for them.
Capital that stays in the business
Buying plant ties up capital in a single asset. Hiring converts that into a per-job operating cost, which leaves the cash free for the things that grow the business: another crew, better software, marketing, or simply a buffer to cover a slow month. For smaller operators, excavation businesses and start-ups working with limited capital, that flexibility is often worth more than the asset itself.
It also changes how you price. When machine cost is a known hire rate for a known number of days, it drops straight into the job quote. You are not trying to spread the cost of a purchase across future work you have not won yet.
Depreciation and the resale question
Machinery loses value from the day it lands in your yard, and the loss is heaviest in the early years. When you hire, that depreciation belongs to someone else. You pay for the use of the machine, not for the value it sheds while you own it.
Resale is the other half of it. Selling used plant takes time and attention, and the price you get depends on hours, condition and what the market is doing when you happen to need the money. Hiring skips that exercise entirely.
Maintenance, servicing and downtime
The purchase price is the smallest part of owning plant. Servicing, wear parts, tracks, hydraulics, repairs and the workshop time to organise it all keep arriving for as long as you own the machine. When you hire, the hire company carries that. Our fleet is inspected and serviced on a set schedule, and if something fails during a hire it is our problem to solve.
The knock-on effect matters more than the invoice. A broken-down machine you own means a crew standing around and a client waiting while you chase a mechanic. On hire, a replacement can be arranged instead. Downtime on a Melbourne job costs more than the repair, because the trades behind you are booked and they do not wait.
The right machine for the site, not the one you happen to own
This is the point most owners underestimate, and it is sharper in Melbourne than almost anywhere. Work in the inner and middle suburbs regularly means narrow side accesses, shared driveways, established fences and tight rear yards, while a subdivision out in the growth corridors will happily take a much bigger machine. One owned excavator cannot be right for both.
Hiring lets you match the machine to the site every time. A mini excavator that fits through a gate this week, a larger machine and a tipper next week, a rock breaker attachment for the job after that. Excavators, loaders, dump trucks and the attachments that go with them can be brought in as the work demands rather than the work being shaped around the gear in your yard.
Scaling up and down without the risk
Construction work in Melbourne is not evenly spread through the year. Wet winters slow ground work, and pipelines shift when approvals or weather move. Hiring lets you put on three machines for a busy month and none the next, without carrying idle plant through the quiet stretch.
That is straightforward risk management. Fixed assets have to be paid for whether or not work is coming in, whereas hire costs stop when the job stops. If you win a larger contract than usual, you can take it on without a finance application first. If the pipeline thins out, your cost base thins with it.
Access to current technology
Plant technology keeps moving, and no business can afford to buy each generation as it arrives. Hiring gives you access to newer, better-specified machines without carrying the cost of replacing your own fleet. Newer gear is generally more fuel efficient, more comfortable for operators and better equipped, all of which shows up in how much work gets done in a day.
Transport, storage and compliance
Owned machines have to live somewhere and get to site somehow. Yard space in Melbourne is not cheap, and secure storage for plant is a real line item. Then there is floating machines across the city, which means a truck, a driver and time lost in traffic on every move.
Ownership also brings paperwork: registration, insurance, service records, and the maintenance documentation that principal contractors expect to see before plant comes onto a site. When you hire, that documentation comes with the machine.
Sustainability
Shared plant is used harder and idles less than plant sitting in a hundred separate yards. Fewer machines doing more work means less embodied material, less waste and better utilisation of what already exists. Newer hire equipment also tends to burn less fuel per hour worked. For businesses reporting on environmental performance or tendering to clients who ask about it, hire is an easy position to defend.
When buying is still the right call
Hiring is not automatically the answer. Buy when a machine is in near-constant use across your whole year, when it is highly specialised and hard to source at short notice, or when you have the yard, the transport and the workshop capacity already in place. The test is the same one you started with: real days worked, not intended days worked. If the utilisation is not there, the machine is a cost centre with a badge on it.
Working out what suits your operation
The decision comes down to how often you will use it, how much your capital is worth elsewhere, and how much variation your workload throws at you. For most Melbourne businesses in construction, landscaping and civil work, hiring covers the peaks and the odd jobs while ownership only earns its keep on the machines that never stop.
